Goal: Ship a first-run product experience that gets new users to their "aha moment" within minutes — sample data populated, empty states pointing to specific actions, contextual nudges when users are one click away from value, and a checklist they actually complete. Avoid the failure modes where founders ship a 9-step product tour nobody completes (modal-blocking and dismissed within 3 seconds), skip the empty state (user lands on a blank page; bounces), or build "tour theater" without measuring activation lift (looks like onboarding; doesn't actually activate).

Why Most Founder Onboarding Tours Are Broken

Three failure modes hit founders the same way:

  • 9-step product tour. Founder ships a Userpilot / Appcues tour with 9 modal steps walking through every feature. 80% of users dismiss in 3 seconds. The 20% who complete don''t remember anything; they were tapping "Next" to escape. Activation rate doesn''t move.
  • Empty state with no guidance. User lands on the product''s main view; it''s empty. "Create your first project" button exists but no sample data, no examples of what good looks like. User doesn''t know what to create; bounces.
  • Tour without measurement. Tour exists but nobody tracks completion → activation correlation. Quality regression goes unnoticed for months. Without measurement, "did the tour work?" is a guess.

The version that works is structured: sample data populated, empty states with specific guidance, contextual nudges at decision points, an activation checklist that drives meaningful actions, and continuous measurement of activation lift.

This guide assumes you have already done Activation Funnel (the upstream measurement), have considered Product Tour Providers (Frigade, Userpilot, Appcues), and have shipped Onboarding Email Sequence (companion channel).


1. Define the Activation Milestone

Before designing onboarding, define what "activated" means. Without this, you''re optimizing for nothing.

Help me define the activation milestone.

The pattern:

**Activation = the action that predicts retention.**

Not signup. Not first login. Not "completed the tour." A specific in-product action that, when users do it, they''re dramatically more likely to stick around.

Examples:

- Slack: 2,000 messages sent in a workspace
- Dropbox: 1 file uploaded
- Notion: 1 page created with content + 1 collaborator
- Linear: 1 issue created + 1 status change
- Figma: 1 file created + 1 comment

For your product:
- Pull retention data: who churned at 30 days vs who stayed?
- Find the action that distinguishes them
- That action = activation milestone

**The "aha moment" framing**:

The milestone should correspond to the user feeling the product''s value:
- "Oh — I see how this works" moment
- Often: created their first item OR connected their first integration OR seen first result

**Single milestone vs multi**:

- Start with ONE milestone (focus)
- Track it relentlessly
- Add secondary milestones later

**For new products without retention data**:

Make educated guess based on product shape:
- Single-player tool: first thing created
- Collaboration tool: first thing shared / first invite
- Data tool: first integration connected + first query
- Content tool: first piece of content published

Refine after you have retention data.

For my product:
- Current activation rate (whatever you''re tracking)
- The action that predicts retention
- The single milestone you''ll optimize

Output:
1. The defined activation milestone
2. Current rate
3. Target rate (typically: double current)
4. The "aha moment" description

The biggest unforced error: optimizing for tour completion instead of activation. A user who completes a tour but doesn''t take meaningful product action is not activated. Tour completion is theater; activation is the metric. Tie everything to the milestone.


2. Pre-Populate Sample Data

The biggest activation lift: a populated workspace, not an empty one.

Design sample data.

The pattern:

When a user signs up, their workspace should have:

- 2-5 example items showing what good looks like
- Tagged "example" or in an "Examples" folder
- Easily deletable
- Demonstrates the most-common use case

**Examples per product type**:

**Project management tool**:
- 3 sample projects: "Q1 Launch", "Website Redesign", "Customer Research"
- Each with 5-10 sample tasks at different statuses
- Tasks tagged with assignees (the user + sample teammates)
- 1-2 sample comments

**Notes app**:
- 5 sample pages: "Welcome", "How [Product] Works", "Quick Tips", "Sample Project Notes", "Meeting Notes Template"
- Different content types in each (text, lists, embedded media)

**CRM**:
- 10 sample contacts
- 5 sample companies
- 3 sample deals at different stages
- Sample activity log

**Analytics tool**:
- Connect to demo dataset
- Pre-built dashboards using the demo data
- "Connect your real data" CTA prominent

**Critical implementation rules**:

1. **Sample data is workspace-scoped**, per [multi-tenancy](multi-tenancy-chat.md). Don''t leak across tenants.
2. **Mark explicitly as "example" / "sample"**. User shouldn''t mistake for real data.
3. **One-click delete all samples**. When user is ready, they can clear in 1 click.
4. **Personalize where possible**. Use the user''s name in sample items (creates ownership feeling).
5. **Include realistic content**. Generic "Item 1, Item 2" feels lifeless; specific "Beta launch checklist" feels real.

**Don''t**:
- Skip sample data ("user can create their own")
- Make samples obviously fake / generic
- Force user to delete samples to start (some users want to keep)
- Use real customer data (privacy disaster)

The single biggest activation-rate lift: **populated workspace at signup**. Empty-state activation is 20-30%; populated is often 40-60%. The difference is whether the user can SEE what good looks like immediately or has to imagine it.

## 3. Design Empty States Specifically

For features without sample data (or after samples are deleted), empty states matter.

Help me design empty states.

The pattern:

A bad empty state:

  • Centered icon
  • "No items yet"
  • Generic CTA: "Create your first item"

A good empty state:

  • Clear illustration of what this view becomes when populated
  • Specific suggestions: "Try creating a [specific type of item]"
  • Multiple paths: "Create from scratch" + "Use a template" + "Import from [other tool]"
  • Sample / template gallery
  • Direct call-to-action button

Per surface:

For each major view in your product:

  • Document the empty state
  • Make it specific to the view''s use case
  • Include 1-3 actionable next steps

The "first time vs subsequent" distinction:

  • First time: helpful, exploratory; show templates / examples
  • Subsequent (e.g., user deleted everything): just a CTA; they know what they want

Use a flag like "user_has_completed_onboarding" to switch between.

Mobile considerations:

  • Empty states often look worse on mobile (less screen real estate)
  • Test on phone; ensure CTAs are tappable
  • Don''t hide important info below the fold

Anti-patterns:

  • "Click here to start" with nothing else (unhelpful)
  • Static illustrations without action (decoration)
  • Generic copy that doesn''t match the view (recycled across product)
  • Hidden CTAs (small, gray, easy to miss)

Don''t:

  • Use the same empty state across different surfaces
  • Skip empty states ("they''ll figure it out")
  • Make first-time vs subsequent identical

Output:

  4. Mobile-tested layouts

The biggest single source of "user signed up but never used it" failure: **empty states with no guidance**. A user staring at a blank "Projects" view with one tiny "Create" button is one click away from closing the tab. A specific suggestion ("Try creating a project for [common use case]") gives them the push.

## 4. Build an Activation Checklist

A checklist is more durable than a tour. Users see progress; complete items at their own pace.

Design the activation checklist.

The pattern:

A persistent UI element (sidebar, top nav, or settings) showing:

  • 3-5 critical onboarding steps
  • Progress indicator (X of N complete)
  • Each item linkable to the action
  • Items mark complete automatically when done

Example checklist (project management tool):

Checklist design rules:

  1. Tied to activation actions, not random "explore the product" items.
  2. Auto-detect completion. Don''t make users self-mark.
  3. Order by leverage. Highest-impact first.
  4. 5 items max. More feels overwhelming.
  5. Persistent but dismissible. User can hide once it''s in the way.

Where to display:

  • Inline in the app: at the top of the main view, dismissible
  • Sidebar widget: always visible until complete
  • Modal at signup: shown once; goes away
  • Help-menu item: "Setup checklist" always accessible

Per Frigade or DIY:

Frigade has built-in checklist components. Or build with a few React components + your event tracking.

The "skip" path:

  • User wants to skip: "I''ll do this later"
  • Don''t block; let them
  • Re-surface gently if they don''t take any action in 7 days

Critical implementation rules:

  1. Track per-step completion (per PostHog setup)
  2. Test the order. Sometimes "invite teammate" before "create project" works better.
  3. Acknowledge completion. "Nice — you completed step 1!" with subtle celebration.

Don''t:

  • Make the checklist 10 items
  • Block product use until complete
  • Show after user is fully activated (annoying)

Output:

  1. The 5-item checklist
  2. The auto-completion detection
  3. The display location
  4. The skip / re-surface logic

The biggest checklist-lift difference: **auto-completion detection vs manual marking**. A user clicks "Create project" and the checklist marks step 1 done automatically. A user has to manually mark "I created a project" doesn''t feel rewarding. Auto-detection beats manual every time.

## 5. Use Contextual Nudges (Not Modal Blockers)

A user about to take an action just needs a small hint. Nudge, don''t block.

Design contextual nudges.

The pattern:

Inline tooltips / hints that:

  • Appear AT the moment of decision
  • Suggest a specific action
  • Are dismissable
  • Don''t block the UI

Examples:

Tooltip on a button: "Click here to invite your first teammate" with a subtle pointer arrow

Inline banner above an empty list: "No items yet. [Create your first one]"

  • Trigger conditions (when to show)
  • Target element (where to point)
  • Content (what to say)
  • Dismissal rules

DIY alternative: a simple <Tooltip> component with useNudge('hint-id') hook.

Critical implementation rules:

  1. One nudge at a time. Don''t stack multiple hints.
  2. Dismiss permanently per user. Don''t re-show after dismissed.
  3. Target precisely. A nudge pointing 50 pixels off the actual button is broken.
  4. Don''t block. Modals are tour theater; tooltips are guidance.

Anti-patterns:

  • Cluttered: 4 tooltips visible at once

The qualitative signal:

  • 10 users who activated quickly
  • 10 users who didn''t activate

Onboarding is never "done." Iterate based on data.

Design the iteration cadence.

Weekly:

The hypothesis backlog:

For each drop-off, document:

  • Hypothesis: "Users drop at step 3 because [reason]"

Score and prioritize.

Watch for:

  • New features that broke onboarding (new feature added; checklist no longer matches)
  • Persona shifts (new ICP signing up; different needs)
  • Trend over time (slowly degrading; investigate)

The "good iteration" rules:

  • One change at a time (so you know what helped)
  • Measure before AND after for at least 2 weeks
  • Don''t roll back just because activation dipped one day
  • Document learnings (next person doesn''t repeat)

  • Skip months of iteration
  • Make large changes without measurement
